Crash Keys and AI in Game Development

The reputation that Kotaro Uchikoshi has built for surreal, metatextual storytelling in games like Hundred Line: Final Defense Academy and the Zero Escape series makes it hard to tell when he’s being serious. When he announced his new studio Crash Keys and said the game he was working on had been canceled, many assumed it was an ARG, but he insists the studio and its game’s cancellation were real, and that AI could have prevented the cancellation.

He sat down with Famitsu He sat down with Famitsu to discuss it, telling the publication it was partially to make more “Uchikoshi-like” games while still working with his friends and partners at Danganronpa creator Kazutaka Kodaka’s Too Kyo Games. “Even if someone thinks ‘I want to work with Uchikoshi,’ the fact I’m affiliated with Too Kyo Games makes it harder for them to reach out. More, they feel cautious about it, and frame their request to work with me in a way that also takes Kodaka and the studio into consideration. I ultimately felt that if I wanted to collaborate more with people interested in funding a project that’s distinctly ‘Uchikoshi’ in style, or simply wanted to work with me, it would be better to have my own studio that serves my personal identity.”

The cancellation of the game was one of his worst days as a developer. After a meeting with his publisher confirmed the news, he posted on social media that using AI to cut costs and speed development might have saved the project.

“When it comes to the current games industry, AI is playing a huge role,” Uchikoshi said. “Mid‑sized teams, especially those making adventure games, now face rivals that are solo creators using AI to produce expansive, rich content quickly and cheaply. Competing on budget and time is difficult, so we must use AI ourselves.”

He acknowledges resistance to AI in game development but remains a proponent. He believes AI does not diminish human creativity; the ideas for visual design, story, and design must come from people, but AI can help refine and polish those ideas, bringing creators closer to their vision.

“For example, asking a staff member to adjust a graphic by moving it a few dots can lead to endless back‑and‑forth. AI can handle those endless tweaks without complaint, potentially raising a project from 70‑80 % of the creator’s vision to nearly 100 %.”

He also notes that AI could cut development time dramatically. If AI halves the five‑year timeline, the studio could work on another AI‑driven project instead of shrinking staff, so he views AI positively despite player concerns.

Earlier, Uchikoshi said Hundred Line “one of the last times” a game of that scale would be made without AI, and he seems ready to make that claim a reality.
